How to Use AI to Summarise Documents Without Losing the Point

A practical guide to using AI document summarisation at work, including privacy risks, context checks and when to read the original yourself.

AI document summarisation is tempting because work is full of long documents nobody has enough time to read properly. A short summary can help, but it can also smooth away the caveats, context and responsibility that make the document matter.

Where AI document summarisation can help

AI is well suited to the first pass over a document. It can help you understand what a report is broadly about. It can pull out action points, list questions for a meeting or turn a dense document into a shorter working note.

That can be useful when you are dealing with board papers, supplier proposals, policy documents, meeting packs, research notes or long PDFs. The aim is not to skip thinking. It is to make the first read less blank and more focused.

Microsoft says Copilot in Word can create summaries of documents. Microsoft also says Copilot in OneDrive can summarise supported files, including Word documents, PDFs, PowerPoint files and spreadsheets. Google says Gemini in Docs can generate AI summaries inside a document.

Those are vendor-described capabilities, not proof that every summary will be accurate or complete. They are best understood as examples of what these tools are designed to attempt.

A good summary can help you decide where to spend your attention. A bad one can make you think you have understood something when you have only seen a compressed version of it.

Why purpose matters before you summarise

“Summarise this document” is rarely enough.

The same document can produce very different useful summaries depending on the purpose. A manager preparing for a supplier meeting may need costs, risks, assumptions and open questions. A team lead reviewing a policy may need changes from the previous version. A small business owner may need to know which parts require careful reading before signing anything.

Before using AI, decide what you want the summary to do.

You might ask for:

  • the main point of the document
  • decisions the reader needs to make
  • risks, caveats and assumptions
  • figures, dates or deadlines mentioned
  • questions to ask before relying on it
  • sections that need careful human reading

This is not about fancy prompting. It is about giving the summary a job. A “brief for action” is different from a neutral overview. A list of risks is different from a meeting prep note. If you do not define the purpose, the AI may choose one for you.

What AI summaries can miss

The danger with a summary is not always that it is wildly wrong. Sometimes the problem is that it is almost right, but leaves out the part that changes the meaning.

AI can miss caveats, exceptions, dates, definitions, appendices, footnotes or limitations. It can make uncertain language sound firmer than it is. It can flatten tone, so a cautious recommendation starts to read like a confident conclusion. It can also blur the difference between what the document says and what the AI infers from it.

Long documents add another risk. If a tool cannot properly handle the full source, the summary may overrepresent the start of the document. The same risk applies if a tool gives more attention to some sections than others, leaving later detail underrepresented. Microsoft’s Copilot in Word support page notes, for example, that automatic summaries do not always provide citations to later document content.

This is why context windows matter. The more material you ask an AI system to process, the more important it becomes to check what it actually used. Check what it missed. Check whether the summary reflects the whole source.

A practical example

Imagine a manager receives a 35-page supplier proposal before a meeting.

They do not have time to read every line immediately, but they do need to prepare properly. A sensible use of AI would be narrow and careful.

First, they use an approved AI tool. They ask for a short summary of the proposal’s purpose, promised deliverables, costs mentioned, risks, assumptions, open questions and any sections that need careful reading.

They do not upload confidential customer information into an unapproved tool. If the proposal contains sensitive commercial terms, personal data or internal notes, they follow their organisation’s rules before using AI at all.

Then they check the AI summary against the original proposal. They pay particular attention to the pricing section, service limits, cancellation terms, caveats and any claims that sound too neat. They look for what the summary left out, not just what it included.

The AI has helped them prepare for the meeting. It has not replaced reading the parts that affect the decision.

How to check the summary against the source

Treat the summary as a reading aid, not as the document itself.

Start by comparing the summary with the document headings. If a major section is missing, ask why. Then check the parts most likely to affect a decision: numbers, deadlines, responsibilities, risks, exceptions and conditions.

If the AI says the document recommends something, find the sentence or section that supports that. If it lists action points, check whether those actions are actually required or simply inferred. If it gives a confident answer, look for uncertainty in the original.

A useful follow-up question is: “What important caveats or exceptions might this summary have missed?” Another is: “Which sections of the original should I read before making a decision?”

What not to put into AI tools

Document summaries often involve sensitive material. That is where the convenience can become risky.

Do not put personal, customer, HR, legal, financial or confidential business documents into unapproved AI tools. That includes contracts, staff records, customer complaints, internal strategy documents and board papers. It also includes payroll information and anything your organisation would not want copied outside its approved systems.

The ICO’s guidance on AI and data protection points organisations toward issues including accountability, transparency, lawfulness and accuracy. In plain English, you need to know what data is being used and why. You also need to know whether the tool is approved, and who is responsible for the result.

A simple rule helps: if you would not email the document to an unknown external service, do not paste it into an unapproved AI tool.

For small teams, this should be part of a basic AI policy. People need to know which tools are allowed, what documents are off limits and when a manager or specialist needs to review the work.

What This Means For You

AI document summarisation is useful when it helps you read better. It is risky when it tempts you not to read at all.

For ordinary workplace readers, the practical approach is to use AI for low-risk preparation. Ask it to give you the gist, list questions, flag possible caveats and point you towards sections worth reading. Then check the parts that matter.

For managers, the issue is responsibility. If a decision affects money, contracts, staff, customers, legal duties, compliance, safety or reputation, an AI summary is not enough. The original document still needs appropriate human or expert review.

For small business owners, the biggest benefit may be focus. AI can help you work out where to look first in a long document. But the final judgement should stay with someone who understands the business, the context and the consequences of getting it wrong.
